Found in Translation

Meaning often lost is translation but you can sometimes find even greater significance in different interpretations if you look hard enough. I have long been interested in Taoism (the philosophy not the religion) and have been fascinated by the great variety of translations of the words of Lao Tzu.  Some of them directly contradict the others, so I have given up on the “true meaning” and rather go with the meaning useful for me. In other words, I take inspiration rather than direction.

I was talking to a Chinese translator who told me that Lao Tzu was not nearly so mystical in Chinese.  The translations had enhanced the mystic feel and may have created some where none was implied.  Lao Tzu, he said, was actually a lot like “Poor Richard’s Almanack.”  Consider the old saying, “Early to bed, early to rise, makes a man healthy, wealthy and wise.” Here is my reformulation, “He who is present at the dawn will come to know the robustness of fortune on the path of ancient wisdom.” 

I still go with the ancient wisdom, but I understand that a lot might be what the translator put there and what I am reading into it. This is really a good thing.  We improve it and make it more applicable to our circumstances. That is why it is impossible for something written just a few years ago to be a “classic”.  

To be a classic, a work has to have been interpreted and reinterpreted by at least a couple of generations, each accreting its own perspective and wisdom.   In other words, the wisdom of Socrates or Lao Tzu wasn’t as potent when it was first bottled as it became after being properly aged and filtered by subsequent generations.

Philosophy & literature, like fine wine, good cheese or even decent beer, require time to ripen.

Writing good literature in translation takes a good writer in the target language, since it is much more than just substituting words. Nobel-Prize winning poet Seamus Heaney’s translation of “Beowulf” is probably better than the original in many ways and we cannot say how much of its beauty is from the original and how much from the poet’s skill.   We have our pick of translations of the Iliad, the Odyssey and the great philosophers of the world.

I don’t remember much of the classical Greek I once knew, but I do recall the many possible interpretations of even simple texts and that some things couldn’t be rendered elegantly into English.  The most common challenge was a kind of framing (µεν …. δε), which we translated as “on the one hand … on the other hand” but it didn’t really mean that in most cases.  It was just a kind of notice that a comparison was on the way.  Sometimes it was used ironically, i.e. in the sense of saying no comparison was possible.   If you translated it faithfully, you might create the false impression that a comparison was made when none was implied.   If you were merely inspired by the meaning, i.e. did not try to be too literal, you could be accused of putting too much of your own personality into the translation.   If you read Plato or Aristotle, the translations are full of decisions and compromises made by translators, so never tether yourself too closely to any particular turn of phrase. 

My job has often involved foreign languages, supervising translators and/or using translations.   I am not sure that most people are aware of the types of considerations I mention above.    More and more I am going with the inspirational rather than the literal idea.  I know the pitfalls.  Whenever you lard anything with your own judgment, you change it.  But every choice is a judgment.  Should we leave a literal translation that we think be interpreted incorrectly by the listeners or do we go with something that might change the meaning? 

I recall hearing about a Russian who complained that the translator got it wrong.   He asked the rhetorical question, “Can a hunchback change his hump?” which was translated as, “Can a leopard change his spots?” There is clearly a difference.   A hunchback, in spite of the nobility of the hunchback of Notre Dame and the lovable subsequent Disney character, is vaguely creepy and menacing and the condition is usually the result of an accident.   A leopard is sleek and wild and his spots are a natural condition.  We don’t have that hunchback metaphor is English but the translator should have stuck with the clumsier literal translation.

The best translated speech I ever heard was when President Clinton announced support for Polish NATO membership in Warsaw in 1997.   But Clinton’s speech was not really very good.  The Polish translation was much better and delivered better (with sequential translation) by Victor Lipinski, who had a knack for the dramatic perfectly tuned to Polish sentiments, which Clinton lacked as an outsider.   Even though English is my language and I understood all the words (something I cannot always do in Polish) I could appreciate that the Polish was better.  But then it had the advantage of being enhanced by the emotion and the symbolic lifting of generations of oppression by Czars, Nazis and Communists.  That meaning was FOUND in translation floating on the aspirations of millions of people.

BTW – If I may digress on a spectacular memory involving a beautiful translation, I still remember that day in Warsaw in July 1997.  It had been rainy and overcast with black clouds all day.  The sun came out as if on schedule when Presidents Clinton and Kwasniewski came out in front of the Royal Palace to make speeches.  As President Clinton (and Victor) reached the crescendo, promising that Poland would never again be conquered, they released thousands of red and white (Polish national flag colors) into the sky.  They rose into sunlight and danced against the ominous dark clouds now receding into eastern sky.  No special effects artist could have planned it better.

BTW 2 – The pictures above are St. Peter and St. Paul from the Church at Chora in Istanbul.  They actually require significant translation & explanation.  Although I am not expert enough to give the whole story, let me do the basics of what I remember the guide telling us.   The images of these two saints were more or less set in the first centuries AD and these two representations are typical.  Paul is balding and intellectual; Peter a big burly guy.  Since there are no contemporary pictures of the two men, the representations developed and scholars study how they changed over time as artists learned from each other.  They also draw on older, even pre-Christian models and the depictions are also dependent on the technology, i.e. mosaic used to create them. 

Notice the symbolism.  Peter is holding the keys to the kingdom of heaven.  The Popes in Rome made a big deal about being the successors of Peter and so the holders of the keys.  The Greek Church was less interested in that particular, but kept the same symbolism. From these mosaics and others around town, you can also see how the ethnic mix changed.  Presumably, the artist made portrayed people as he knew them around him. All of what is now Turkey was part of Greco-Roman-Christian world ethnically, linguistically and culturally.  To the extent that the native people living in Istanbul (then Constantinople) looked like Peter as depicted before the Turkish conquest, they were significantly different from the people living there today.  A guy looking like Peter might be mistaken for a German tourist in today’s Istanbul, although Paul could probably pass unnoticed on the streets.  So in these mosaics, we see tracks of the changing religion, culure, ethnicity and interpretations of history.  There is a lot of meaning beyond the pretty pictures.

Anyway, these mosaics are true classics, since they incorporate ideas and personality of generations long past.  They need explanation.  We may never get the meaning “right” but we can find the meaning nevertheless.

Continuous Improvement Makes Everything Look Bad Looking Back

Here we are again in the spasms of self-flagellation about how we treat (or mistreat) people who have planned and sometimes carried out the murder of many of our citizens. We worry that revelations about harsh tactics used to get information from some of them may have damaged our international reputation and there are calls for a full scale investigation to uncover and reveal additional details. As long as we do such things – the argument goes – we cannot hold the moral high ground nor expect cooperation from others.  The ends don’t justify the means.  Actions speak louder than words. 

But actions must be framed and interpreted, and that requires words and analysis. Sometimes the reason something is done does make a difference and the some ends can justify some means. I believe we make a big error in framing our actions by demanding, and letting others demand, a measure of perfection not attainable among humans.   In those terrible times after 9/11, I think the U.S. showed amazing restraint, even after we captured some of those who planned the attacks that killed thousands of Americans.  Under passionate circumstances, and even under normal ones, mistakes are made.   Humans overreact, over respond and overreach, and things done in the passion of one situation may seem stupid or even evil after those circumstances have passed.  We go over and over our mistakes, often very publicly, and say that it is a sign of strength to do so.  We allow a successful program to be “ruined” by one mistake or even one insensitive action or even one remark that could be interpreted as insensitive. We may be acting honorably or we may be overlooking the fundamental nature of error and improvement. Maybe we are doing both.  

You have to refine and re-refine what you do to minimize the scope of errors and also – of you really want improvement – you have to minimize the finding of blame.  Even a very rigorous system cannot eliminate all error.  And we have an additional caveat. While this total quality approach is great for physical processes and assembly operations, it still doesn’t work as well in emotion or politically sodden human affairs and it especially doesn’t work when you have adversaries.  Focus on your errors gets to be like trying to understand a contact sport from only from one perspective.  Every contestant is going to make mistakes, get hurt and inflict pain.  If you fail to look at the whole picture, even the champion will look like the loser by those criteria taken in isolation.

We justifiably complain that we don’t live up to our own high standards.   But that is in the nature of complicated systems, especially human systems.  An after-action analysis will always find flaws.    Mistakes should be identified and corrected and then we need to move on, avoiding the twin errors of glossing over mistakes or being blinded by them.  Learning and improving only takes place in that middle ground between treating errors as terrible sins and ignoring them as inconsequential.

I want to be very careful to underscore that I am not advocating lowering our standards.   America should and does hold to the highest standards and we can only improve setting the bar higher than we can presently achieve.  But I think we open the door too far for criticism when we allow some of the nastiest despots and terrorist to assume the high ground of victimhood.  It is the old problem of moral equivalence.  A man who takes a pencil from his office and the one who embezzles a million dollars are both stealing from their employers. But they are not really the same.

Every judgment needs to include the “compared to what?” question. If we allow the frame to be a comparison to some theoretical perfection, we will always come up short. We can always imagine something better than we can achieve.  And ironically the more we work to improve – i.e. the higher the standards we set – the worse we look in relation to our own every rising goals.  The more positive achievement you make, the worse everything else looks.

Nasty Little Losers

I watched a rerun of Annie Hall. It has been around long enough that it evidently has become a classic; it was on PBS, so it must be classy. I mostly watched it for old time’s sake and as a kind of thought provoking commentary on a particularly shallow part of human nature. I used to like Woody Allen, but I now find his persona on-screen merely annoying.  

I would credit Woody Allen with creating a hateful character just to call showcase the flaws, but  his on-screen personality is evidently better than his real-life one, so he is just being a better version of himself.  And there are a lot of people like him, so let’s consider the real characters that Woody’s screen character represents. 

In one scene, Woody’s character complains that he cannot be happy as long as he knows that one person on earth is miserable.   He implies that this is somehow noble. Of course it’s just stupid.  But it is worse than stupid in many cases. Here’s why.

I have known many of those guilty types who claim to feel terrible about the world’s suffering. But they very rarely do much about it. IMO, they think that the fact that they feel guilty is a kind of penance that absolves them of the responsibly to do anything proactive. The Woody Allen character is a horrible human being, for example. He is selfish, unreliable, dishonest, weak and just a general shithead. He causes suffering in the people around him. BUT he says the politically correct things and he feels bad about the state of the world. This, in his opinion, buys him an indulgence. 

We sometimes mistake such attitudes as intellectual.   Of course, we have to recognize that intellectual does not equal intelligent, at least in the current conception. An interesting definition of a modern intellectual is that he loves all mankind, but cannot think of too many individual people he likes.  This is the Woody Allen character and unfortunately there are more. 

I wonder why I ever found this funny. I don’t object to the sharp, cynical or even nasty humor. It is just that the wimpy perpetual victim is not funny or attractive. I guess I can make the excuse that I was a lot younger and less experienced. That kind of pseudo-wisdom appeals to the pseudo-educated and that was me back when Annie Hall came out. IMO, you have to pass through that stage, where you are a little selfish and cynical AND you think the rest of the world is that way too. If you are lucky, it passes quickly, although some, like Woody Allen himself, seem never to recover. It is sad really.

If everybody likes you, you are probably a kiss-ass w/o a strong personality or values. On the other hand, if nobody likes you, you are probably an asshole. It is unlikely that you are that seriously  misunderstood. It is not nice to “blame the victim” but sometimes the victim is to blame and some people are not only unhappy themselves, but they inspire unhappiness in others.  No good can come from being around them.  And since you probably already know how to be unhappy, you cannot learn much from them. Well … I suppose you can learn by negative example, and maybe I should thank Woody Allen for showing me things I would never want to be.

Ignorant and/or Stupid About the Facts

The health care debate has spawned an unusually large number of articles saying that they are “fact checking” or clearing up “myths.”  Reasonable people will come to similar reasonable conclusions if they have similar facts.   And you can take so much smug pleasure in trumping (thumping?) an opponent with THE facts. It leaves him speechless. Not anymore.  Facts just aren’t what they used to be.

The concept of “fact” is closely tied to having a recognized arbitrating authority. James Burke made an interesting BBC program about this concept and way back in 1985 and anticipated the problem we would have as the concept of fact dissipated.   Extrapolating from what he said, shareable facts were possible only with the widespread introduction of printing.   Before that you had to rely on personal knowledge, faith and a lot of interpretation, since hand copied books were full of mistakes and oral history changes with the needs of the circumstances.  Most people didn’t know very much and much of what they knew beyond their personal experience was superstition, hear-say or legend.  They weren’t stupid.  It is just that w/o the kinds of recording tools we use today it was simply impossible for them to master a lot of information beyond what they could see, hear, feel AND remember personally.

I grew up in an age of fact.  The early 1960s in the U.S. might well have been humanities apex at the rational/science/fact culture.  We had faith in science and the certainty it could and would provide, if not today or tomorrow, soon.  We had reference books that could prove the facts and scientists who continually stuffed more facts into them.    I have written about this subject before, so I am going over some of the same ground.  Look at the previous post if you want, but indulge me in this one.  

The bottom line is that facts are not the same as truth and the truthfulness of a fact depends almost entirely on context of reference.   This is provided by the social and cultural environment.  Back when I was a kid, almost every reasonably educated person shared a reasonably common context.    We used the same reference books, read the same newspapers and watched the same things on television.   This context is weakened.   On the other hand, the power of opinion is vastly strengthened by the proliferation of cable TV, Internet sites and just by the vast numbers of experts talking and writing about everything.   We are back in the world of interpretations.   We still long for the certainty that we can no longer achieve and we still try to trump (or thump) each other with our facts, w/o comprehending that they no longer are THE facts.  

I started with the health care debate because it is current, emotionally charged and an excellent case study of the matters of fact and interpretation.  The health care debate is mostly about interpretation because there currently is no bill to debate.  The tentative proposals are subject to interpretation and they are fluid, which is even more problematic. There is a lot of space to read between the lines and to add or subtract whole paragraphs.  But it seems like it should be a matter of fact, since there is so much written and discussed. 

But the would-be fact checkers are deluding themselves if they think they can trump debate with their interpretation, which they call fact. The details of the health care bill are not only unknown, they are also currently unknowable because they have yet to be hammered out.   Even in the world of certainty, something needs to have happened before it can have a fact associated with it.     It cannot be a fact that John Smith landed on Mars on April 1, 2020 and it cannot be a fact what is included or not in the health care bill. Neither has yet happened. That is WHY we have a debate.

We need an honest debate to lay out the parameters of what we want and what we find unacceptable. Let’s not try to shut it down too soon. This is a big deal and everything should be on the table. I wish everybody would stop saying that the other side is ignorant, depraved, greedy or stupid.   In fact, we are ALL currently ignorant on the subject, since the details are not yet manifest. Put in health care terms, ignorance is a treatable condition.  Presumably we are not all stupid, which you really cannot cure.   

Spare Change

Business is down for the guy looking for spare change outside the CVS Pharmacy.   He has been there a long time and people are used to him, so I don’t think it is because people have become less generous or less tolerant.   I think the new self-service check-out stations are to blame.  

It used to be that I went in to buy a coke or some potato chips and came out with a pocketful of change and it was almost natural just to dump it into his cup.   When I use the self-service stations, I always use my credit card.  It is just easier and faster, so very often I literally do not have any change, “spare” or otherwise.   Most stores and restaurants now make it easier to pay by card than with cash.   This works out well for me, since I get one monthly bill, but it is hard on the spare change guys.   They may soon have to find another profession … or start taking credit cards. 

It is funny how little changes in habits and technologies can have knock off effects you just don’t expect.   Since I am on the subject of the spare change guys, I think there is an interesting connection between them and containerization.  Let me explain. 

Medusa Cement, where I worked as a young man, was “served” by the longshoreman’s union.  I guess because we were on The Kinnikinnick River and near the Port of Milwaukee on Lake Michigan.   My father was a long-time member and a lot of the people I knew in my work life at that time worked on docks, drove trucks or bashed metal.   They were good, hard-working guys who gave a good day’s work for a good day’s pay. 

The easiest job was the “fireman” on the trains.  As I understood it, they used to need a fireman to shovel in coal.  When the railroad converted to diesel engines, firemen were no longer needed.  But they had a strong union and so they stayed on the job.  

Most of the jobs didn’t require much in the way of thinking, which was a good thing for some of our colleagues.  Many were smart, but with levels of education you just don’t see much anymore.  One my father’s friends was called “Sitzinone.”  That wasn’t his real name.   It came from the way he would say “that is six and one” when shooting craps.  (Seven is the key to success in that game and shooting craps was a big deal.)  He evidently could not count beyond seven but didn’t need to.  He recognized the patterns on the dice and had an intuitive understanding of the odds. Another of my co-workers, Lester, couldn’t read, but he had a great memory and could usually recognize also patterns on work orders. He drove the folk lift and loaded trucks by following familiar patterns. It worked most of the time.  

Then there was Tom, who worked the twelve-hour shifts and then went off to deliver pizza for a place called Pepi’s on Mitchell Street. Tom didn’t wash much and never brushed his teeth.  He bragged that he hadn’t bushed his teeth since he was discharged from the army after the Korean war. I doubted him, but he smiled broadly and convinced me.  I used to like Pepi’s pizza, but stopped eating it after I got to know Tom.

They used to say that work was the curse of the drinking class and unfortunately many  preferred to consume their daily bread, potatoes and rye in liquid form.   It was easy to slip down that road to perdition.  The bars near the factories opened at 6am for the early liquid breakfast.  (I used to go to a place called the Nautical Inn for lunch.  They had good greasy hamburgers and I would usually get a couple of beers to cut the dust of the afternoon shift.  I had to stop doing it when I got to like it too much.)

Nobody works harder than a drunk sweating off a bender and as long as it was possible to get good paying episodic work these guys could be productive, even admirable members of society. This changed with containerized cargoes and general automation.   

Not only did containerized cargo cut the total unskilled workforce, it also required the remaining workers to be more reliable. Since they operated heavy machines, also excluded were the hard-working boozers, who tended to shake a little too much, not a good thing when running a crane with containers hanging off. 

This change coincided with closing of the flop houses.  If you watch old movies or old “Twilight Zone” episodes, you see guys living in dumpy one-room apartments.  Many of them were not up to code, but they were cheap and could be rented on short-term basis.  In the 1960s, they began to urban “renew” these kinds of places out of existence. These dumps had few champions, but they had provided cheap housing.  When they were gone, some people were left w/o a place to go.

So unskilled episodic jobs disappeared at about the same time the cheap, if substandard, housing was improved out of existence.   Worse yet, the economy started to decline after 1972 and the damage caused by the upheavals and social experiments of the 1960s started to become apparent. Things fell apart.

Anyway, little seemingly unrelated changes and decisions can have big unintended consequences. Above is me in front of the cement company where I used to work.

Working Hard/Hardly Working

I admit that I have a pretty sweet deal.  I like most of the things I do at work.  In fact, I would pay to go to many of the meetings and conferences they pay me to attend.  I am not saying it is all great, but the good things far outweigh the negatives.   I think about my job a lot, but that is hard to place in the “work” category, since if I didn’t have this job I would probably be studying many of the same things re new media, persuasion and knowledge management. 

I purport to put in long hours. I rarely get home before 7 or 8 pm, which means that I spend around 10 hours at work, but what is work?  And I can usually carve out time during the day for exercise etc.  I have only recently come to terms with this.  I used to feel guilty and lazy.  I couldn’t understand how I could be doing okay w/o working very hard. But after almost than twenty-five years of decent progress, I had to rethink this. Something seemed to be working.

Most people think or at least say that they are busy.   Much of this is self inflicted work.   Every day I see people doing things that need not be done or doing things in such a way that they actually create more work for themselves and others.   But the biggest reason people think they are busy is that they are fooling themselves. 

WSJ had an article about that, giving some scientific backing to my observation.   When people are asked how much they work, they invariably come up with significant higher hours than when they follow it closely with a diary.   Some of this comes from the definition of work, as I mentioned above.   I read the WSJ, Economist and many other such publications.  I could not do my job if I didn’t keep up with the latest news and innovations.  But what % of that can I call work?  Most our high estimates of work hours comes from giving ourselves the benefit of the doubt. We might think that we usually work ten hour days and count the times when we work less as unusual exceptions.    But maybe there are more “exceptional” than “normal” days.

We have to remember that “normal” doesn’t mean typical or average.   It means the way something would be under good conditions.   A normal man would be healthy, not overweight and not deformed in any significant way.  This is not a typical or average man.   (BTW – an “average” man has less than two legs.  Think about it.  Nobody has more than two legs and some people have less, so the average is less than two.  Statistics can be interesting.)  IN that respect a normal day might be one where you worked through the day w/o important interruptions arriving and leaving on time.  There are not many normal days.

In respect to work, you have to consider both typical and normal. My first job in the FS was as public affairs officer in Porto Alegre. I was ambitious and worked hard, but I was distressed when I talked to colleagues who seemed a lot smarter and harder working.   My results were usually better than typical, but never up to what I considered normal. Life was too easy and I was sure I was just not doing something everybody else was doing.  I worried about this through my next posts, until I figured out that most people just think they are busier than they are and all the talk about constant work is just people talking. Pointing this out to people does not make me universally popular and I have to qualify the statement.  There are some times when you are truly busy, but most of the time not. Beyond that, if you are consistently working more than nine hours a day, and I am not talking about just being there but really working, you are burning out.  It is like trying to sprint through a Marathon. The results matter and sometimes LESS “work” will produce better results. 

I am not making a plea for indolence but I am very suspicious of people who claim to work 70 hour weeks all the time. I think there is a lot of useless energy spent and probably a lot less time on task than they say and probably than they think.

There is some virtue in doing less, especially if you find the points of maximum leverage and then use them. It is often better to clear obstacles than to push harder.   All good leaders should be a little lazy, create the proper conditions for the success of others and then get out of the way.   People need to be free to innovate and do things their way.  Constant hectoring will just give you a sore throat, make everybody less productive and create a lot of work for everybody.

Anyway, I put my time in at work and try to earn my salary, but I know that sometimes it is best to do less but do the right thing.

This story is tangential but it applies.  This guy has a clogged pipe. He called the plumber who says that he can fix the problem, but it will cost fifty dollars.  The guy agrees.   The plumber takes out a little hammer, walks to a place along the pipes and taps it a couple of times.    Everything is fixed.   The guy is outraged.  “Fifty dollars,” he says, “for a few taps?  I want an itemized bill.”   The plumber writes out a receipt.   “Tapping the pipe – $.05.  Knowing how and where to tap – $49.95.”

The Fault Lies Not in our Stars, but in Ourselves

I have been talking to leaders of technology firms in Brazil and it has been very interesting.  While it is not appropriate to post details, some of the general thoughts are applicable across a wide spectrum of endeavors and I will share them here.

One of the problems I have wrestled with has to do with the nature of knowledge and how to pass it within groups and organizations.   I find that this is a common problem and nobody seems to have developed a really robust solution.   I don’t think there is one; at least we cannot create a system that will take care of it.   Knowledge cannot be separated from its human carriers.  We like to use the term “viral” and it really fits here.  Passing knowledge just takes commitment and work by smart people.  Too often, organizations try to outsource their brains by giving the job of thinking and analyzing to consultants or computers.  Well, the buck stops with the decision maker.  He/she certainly doesn’t need to be an expert on all things.  Those consultants and computers can help inform decisions, but they cannot make them.   I was thinking about these things during our discussions.

Let me start by making a distinction between information and knowledge.  The two are synonyms and often used interchangeable, but in the deeper meaning information is the raw material that becomes knowledge when it is when it is understood and integrated into thinking.

Many management challenges are common to both public and private business and one of the most persistent is the difficulty of passing reliable knowledge and experience within an organization.  One of the most confusing circumstances is when information passes w/o the knowledge to make it meaningful or put it in proper context.   It is confusing because the recipients of the information may not perceive the problem.   They may feel satisfied that they are “informed” but remain misled. 

This is an age old problem.  As any organization grows beyond the size where frequent face-to-face contacts are common and easy, information sharing and knowledge production become an acute challenge.  It is especially true today in the fast changing and multifaceted environment created by the new media.  Information is held by specific individuals who may have very deep knowledge in a particular specialty, but not know how it fits into the bigger picture and may be unaware of the significance of what they know in other contexts.   In an information rich environment, the problem is how to arrange it to make it useful and how to tap into tacit knowledge that people may possess but be unable to properly express.  A learning organization is one where the total knowledge and expertise available to the whole is greater than the sum of its parts.   This condition is easier to aspire than achieve. 

Technology provides some help.  One way to address the challenge is through a wiki where everyone can contribute as well as see, consider and enhance what others have contributed.   In theory, a wiki can tap into the wisdom of the group.   It can be made available only to particular groups, to the entire organization or even to a more general public.   A larger group will create greater management problems, but will likely tap into a more diverse set of talent and knowledge.   Remember that no matter how good you and your colleagues are, the smartest people on any particular subject probably don’t work for you.  Your decisions will be better if you can think of a way to bring them in.

The amount of openness is a management decision.   However management cannot really decide if individuals in the organization will enthusiastically contribute.   Enthusiasm cannot be mandated, but it can be incentivized and those incentives must come from a true commitment at the top.   Good contributions must be recognized and the inevitable good-faith errors must be corrected but not punished.  

The new media allows and requires many choices.  The mix of tools changes depending on the situation and they change over time.  Yesterday’s solution is often today’s problem, but that does not necessarily imply that any mistakes were made.   Employees have to be confident that their good solutions that solve today’s problems will not be held against them when the situation changes tomorrow.  It takes a long time to build the kind of trust that lets people stick their necks out and months or years of work can be dissipated by one serious breach.  Leadership cannot indulge its emotions or look for people to blame when sound decisions are overtaken by events.  These are pernicious breaches of trust.

Another important aspect of knowledge sharing is to have the knowledge available to share in the first place.  Diverse and dispersed world-wide organizations tend to have information but it is often not translated into useful knowledge.  One tech fix is to make everything is available online in “the cloud.”  Groups working on particular tasks may not be near each other geographically or even in the same time zones, but they can be virtually side by side.  We have talked about this for many years, but technology has only recently made it practical, since real collaboration requires good connections and a lot of bandwidth.  

We have a great opportunity.  There is a lot of low hanging fruit and that we should take advantage of new technologies and interested participants right away.   Opportunities are out there.  It is there for us.  The most important obstacle is our own inability to take them and make them work.  We have to work to create learning organizations.  It is a steep hill to climb, but not beyond our ability.

Evaluate AND Take Action

They also emphasized the need to evaluate AND prune dead wood.  Sections are evaluated every six months to see what is working and what is not.   An organization in this competitive world cannot allow itself to hold on to programs and platforms that are not performing, no matter how many people work there or love them.   The less performing sections are cannibalized to support the ones that are doing better.  This creative destruction is a challenge in government.   Private firms are not really better at anticipating the future than we are, but they are a lot more effective at getting rid of things that are not performing.   They just cannot afford to keep or pour more resources into the programs that are losing money.

The title of this post is a paraphrase of a line from Shakespeare’s Julius Caesar.   Let me end with another one that applies.   “There is a tide in the affairs of men which taken at the flood leads to fortune.”

Survivor Bias & the Teleology Trap

I have been reading an annoying book called Tribes: We Need You to Lead US.  It is typical of many such books about change, new technologies etc. in that it has that insufferable air of superiority and fawning homage to coolness.   There are some good ideas; enough to fill an article or maybe a blog post, but not a book.   But it wasn’t a waste.   I thought about some of the reasons these books sell so well and how the faculties they employ sound so convincing … and why I probably cannot use much of the advice.

This book and others like them (some very good such as the Tipping Point) suffer from survivor bias.   They talk about how little movements turn into big things.  You get examples, like Google or Facebook, that seemed to come from nowhere to dominance.  The examples are real, but the game is rigged.   It is “survivor bias” & the teleology trap.    It is when you assume that conditions you observe today were a natural or even an inevitable outcome. You infer a pattern or purpose where none is implied.  It comes from a faulty perspective.   A lottery winner asks, “What are the chances that I would win?”   But the correct question is “What are the chances somebody will win?”  Of course, the chances of that are 100%.   If you bet on that, you are always right.

A simple illustration of survival bias is a game of Russian roulette.   Survival is a random event, but at the end of the game, somebody will have survived.    If a large enough group starts out, somebody will survive even repeated plays.   You just don’t know who it will be.   No doubt the “winner” will come to believe that he knows some secret of success.   He may write books about it.   But there is nothing to it.

Of course there is more involved in technology companies, celebrities or investing, but sometimes less than you would think.    Let’s take the example of celebrities.   All celebrities have talent.  They are all attractive in some way.   They are generally smart (or at least smarter than they seem).  A celebrity needs these things.  They are threshold requirements, the minimum you need them just to get through the gate, but they are not enough to provide success. Beyond that, the winning combination will not be known in advance.   It looks very different depending on when you look.    

If I know that a person is a celebrity, it is fairly easy to go back and explain why her ascent was inevitable.   But if I substituted a non-celebrity, I might find much the same biography.   When you listen to the winning Super Bowl team, they always say that they knew they were going to win and confidence is important, but the losers also knew they were going to win.   They were just wrong.

Books like Tribes play on this bias.  It is like naming the winner of the lottery AFTER the drawing.  It is easy to be prescient about the past.   The other thing I don’t like about this book is the appeal to coolness.    They talk about the latest styles and sing paeans to change.    People today demand the latest, they say.   Once again, they are right, but so what.   A lot of change is just froth.  I have been reading these sorts of books for more than twenty years.   They are always talking about the changes and the changes are always happening.   But most of them don’t stick.   In fact, the authors are usually self-contradictory.   They seem to think radical change will happen and then it will be the change they want, but things keep on moving.

Another thing that annoys me about the cool change folks is that they don’t seem to understand cycles.  The author of Tribes triumphantly states that smaller organizations are often growing faster than bigger ones.   What a surprise!   A young tree grows faster than an old one, but trends often do not continue.  Beyond that , when praising the growth of the small, it is useful to do some simple math.  Which would you rather have,  50% of $1 or 5% of $1000? 

I have a special perspective on cool fads.  As an FSO, I am away from America sometimes for years.   Sometimes I miss entire fads.   They come and go while I am away and there was no point in even thinking about them.   Ephemera.   Meanwhile, my bookshelf still has lots of classics that are never wildly popular but endure.   The book that has been longest in my possession is a copy of Gibbon’s Decline & Fall of the Roman Empire that my mother gave to my father the Christmas of 1954, the year before I was born.   It was first published in 1776.   I first read it in 1966 and it is still a joy today.  Who could have predicted that the yet unborn baby would still be reading that book fifty-five years after my mother bought it?   

Change is good & and so is continuity.   A balanced person treasures both but is beguiled by neither.

BTW – Survivor bias is why we think stuff was better in the past.  All the junk has long since gone in the garbage.  What is left is better or at least by definition the longer lasting. 

You Never Thank Me

One of the greatest virtues is the ability to feel genuine gratitude and the reverse is one of the most pernicious faults.   Of course, gratitude and generosity are complicated human emotions, intimately tied up with status, responsibility, guilt … in short almost everything.  

There are valid reasons not be grateful.  Generosity is often a status seeking activity.   The giver is asserting his dominance over the receiver and often trying to influence his behavior.    That is why generosity on a large scale is tricky.   Those too often on the recipient side, may come to resent and even hate their benefactors.    I read that this is even true for other primates; lower status group members are alternatively obsequious and demanding. 

Constantly being the one-way object of generosity is shameful if not put into the proper context of reciprocity.  In order not to be shamed, the recipient needs to believe that he will be returning some form of compensation now or in the future or that he is entitled to the largess through a legitimate social relationship.   Good families are like that and so are good friends.    Parent/child relationships are very uneven, but there is significant reciprocity and expectations of continued relationships.  

Friendships can break up when one becomes unwilling or unable to reciprocate. For example, drinking buddies usually do not keep careful score about who buys the beer, but they will notice if one of the group always keeps his hands in his pockets when his turn comes.  In long-established relationships, friends will cut each other considerable slack, but eventually the non-buyer will begin to be the object of some ridicule and will probably drift away.  Of course, if he owns a pickup truck and helps everybody move it might be a different story. Reciprocity need not be exact and it need not be immediate, but the expectation is there.  It goes the way too.  Everybody loves the big spender – at first.  But soon real friends drop away, replaced by free-loaders. 

This generosity thing is harder than it seems.

Generosity in the expectation of behavior is one of the hardest to understand, since both sides are often confused by the expectations.   Let’s leave aside the obvious mating rituals and take an example where the donor thinks he is being altruistic.  If I give money to a drunk, I might expect that he will try to become sober.   If I give to a mother, I expect she will help her kids and generally when I help anybody out, I expect that they will show their gratitude by helping someone else in the future, a kind of pay it forward scenario.   In all those cases, I feel perfectly justified in my expectations, but my experience in all those situations tells me that I may be the only one in the transaction who feels that way.  The recipients think you are trying to run their lives and that you think you are better than they are … and they are right.  You are implicitly telling them that you know better.   

In these cases, the recipients bear a bigger share of the blame.  They should feel grateful and at least attempt to live up to the good expectations.  But the donors need to be flexible too.  The fact that the recipients have not yet taken the needed action up till now says something.

The best “charity” is the kind that makes the recipient a valued member of society and allows him to pull his own weight.   That is the charity of mutual respect.   But it is hard to do.  In the short run, it seems insensitive and even in the long run you may not get credit for your generosity, which is what many people really want.  But it works.

I admit that I don’t always do this. There are a few bums around some places I go who I just kind of like. I don’t expect them ever to improve.  I give them money. I suppose there is a bit of reciprocity, since we sometimes talk a few minutes and they tell me their stories. I don’t usually believe most of the details, but we share the face-saving myth and we are all happier.   But this sort of generosity is not really very generous. You need reciprocity.

I had that experience on a larger scale in Iraq.    We were shoveling money out the door in terms of projects and generosity.  There was some justification for that at first, but the first thing I did when I got to the job was to make us stingier.   Projects w/o local commitment were misused and not sustainable and people are not committed to anything unless they have put something of their own into it.   What about the poor?  If they don’t have money, they have time.  They can give something.  There has to be a contribution.  At first we got complaints when we demanded reciprocity; some thought we were not being generous, but shortly after that we got respect.  We also got better quality projects and happier people working on those projects, so that we were able to respect the recipients, i.e. they earned respect.  It became much more a shared enterprise.    

Shared enterprise is a characteristic of reciprocity relationships that is usually lacking with straight up charity.  It means that we have taken enough interest in each other’s aspirations to do the due diligence required to engage in a mutually beneficial relationship and that we trust each other to honor committments. This is a whole lot better than just cutting a check.

I think these things are true. Nobody really values anything that comes w/o significant effort; nobody can really respect anybody else until he respects himself and only a person who respects himself can feel grateful to others.  Thoughlessly giving money is morally lazy and thoughtlessly taking it is a moral hazard.  A fair business relationship may well be more generous than freely giving away money.

It is sometimes better to receive than to give if doing that helps build the bonds of reciprocity and respect.  Then everybody can feel genuine gratitude for what they receive and what they give.

Water Finds Its Level

Our Foreign Service evaluation period ends this month and it is time again for all of us to list our myriad achievements in a couple pages of dense prose.  I hate that.  Coming from my conservative Midwestern background where bragging was discouraged and ridiculed, I am at a significant disadvantage vis-à-vis those who consider pushing oneself forward a pleasure.  I have always hated hustlers and hustling.  But there is the time for those things. 

I have gotten better at it and developed methods and rationalizations that help me through.   My best method is to imagine I am writing about someone else.   In my job, I often have to “sell” ideas.   I make the self-promotion exercise just another job like that.  I have never lied or even exaggerated in any of my assessments, but it is amazing how different achievements can seem when put in context or surrounded by the right words and phrases.  And I guess I have done all right in the promotion game, despite all the gnashing of teeth. 

If you stayed in the Foreign Service for 200 years, things would even out and you would probably end up more-or-less where you deserve, but in the course of a 20 year career there can be lots of random events that affect your success.   I know very capable colleagues who suffered some kind of career downdraft through little or no fault of their own and forever stalled at mid-level and there are a happy few who have risen to very high ranks on the strength of some random occurrence or lucky break. Of course, some people can’t get ahead no matter what breaks they get, but chance matters too.

Good or bad luck can affect whole generations, so you have to compare people to their peers.  During the middle 1990s, it was very hard even for good people to get promoted because they were cutting the FS.  It is easier now when we are expanding hiring.  I read in a biography of Eisenhower that he despaired of ever getting another promotion back in the late 1930s.  But it worked out for him.  His became “the class the stars fell on” (the class of 1915 produced 59 generals out of 164 graduates, not bad) when WWII expanded the army. Eisenhower, Bradley, Marshall, Nimitz, Halsey etc were able men and they were successful, but had the war come five years later we would have had a whole different set of five-star leaders.  Colonel Eisenhower might have found himself called out of retirement to run a training program, but the crusade in Europe would have had a different champion.  “There is a tide in the affairs of men …”

Losers blame their circumstances, and they are right just enough to keep the idea plausible. With the caveat of comparison mentioned above, promotions are correlated to actual merit, but certainly not perfectly correlated.  There is a statistical quality to them, which is not always fair or right, but in the long term and for the most part you can understand what happened.    

Some people have opportunities dropped in their laps; others have to work hard to find them.  You do need opportunity to shine, but what you do with it makes all the difference.  The FS is a very good laboratory for achievement because we have such a variety of jobs and we move among them.  Even though we are all similar in background, and the FS test ensures that we are all smart in the academic sense, you can really see the difference people can make in positions.  Posts and positions may suddenly become important and effective just because a new person has come in.  The reverse is also true. 

In my observation, chronic underperformers are those that avoid responsibility and refuse to make consequent decisions.   It has to do with that opportunity thing I mentioned above.  In choosing mediocrity, they cannot be blamed for failure, but they also never have the opportunity to succeed.   In a knowledge organization like the FS, the preferred method to avoid responsibly is to over analyize every situation and then spread risk by involving lots of marginal participants in your decision making.  I don’t think that most of those doing this really understand the implicit choices they are making.  They think they are being prudent and honestly don’t understand why their list of achievements pales next to those of their “crazier” and “less hard working” colleagues.

I have real trouble understanding how I achieved the success that I have enjoyed and I cannot believe that I deserve it.  This doubt is not a malady I suffer alone.  I find that most successful people who are honest and self-aware fear that they are frauds whose mistakes and faults will someday be embarrassingly revealed.  This is a useful attitude.  It keeps us more humble and stimulates a desire for continuous correction and improvement. I pity the fools who believe they have no serious faults left to correct.  But self-doubt can result in the risk-avoiding mediocrity I mention above and you have to be careful not to be overly influenced humility and self-doubt at evaluation time.  Evaluations are comparisons.  In this universe of imperfect people, where do you stand in relation to others? Nobody is perfect and the ostensible quest for perfection is another way people avoid responsibly to make choices.  If we disqualify ourselves based on the faults & fears we know we suffer, all we do is allow the more dishonest or self-deceiving people among us to prosper and rule … and those are not the kinds of people you want running the show. 

It is not only your right, but your proactive duty to ensure that you can make a contribution commensurate with your capacity.  That means we have to engage in what I would call bragging at evaluation time.  Unfortunately, evaluations are like a race run in the fog, where you might have to judge the winners by who is bragging the loudest because the actual finish was unclear.

The arguments we make for ourselves should be honest, but well crafted.  We can share credit and take credit for common efforts at the same time.  It is not a virtue to allow your achievements to be hidden or ignored, since that means that your ability to do more will be curtailed and it is likely that a less competent but more confined guy will take your place.  In my circumstances, getting promoted really doesn’t mean making much more money, since our pay is capped.  It does mean having the opportunity to do more useful and interesting things before they kick me out (we have an up-or-out system). 

Anyway, those are the things I am telling myself as I embark on my creative writing exercise.  

We get to write our own first page on our evaluation forms and tell the promotion boards why we are worthy.   I will imagine that I am writing for somebody else and give that guy the benefit of all doubts.   I have some interesting narratives this year and I suppose I can spin some gold out of that common straw.
